Retained by the parent holding company (CRW) to re-organize and re-structure the daily operations of major roofing – waterproofing - restoration company in Washington D.C. area with annual revenue in excess of $30,000,000.
Goal:
Return the company to profitability from an approximate $3.5 million operating loss in year 2000.
Methodology:
1. Project Financial Reporting – Lead seven (7) project managers to develop and implement monthly cost-to-complete reviews, billing projection schedules, and project A/P and A/R reporting and tracking for each project.
2. Staffing and Training – Working as a team with four (4) general superintendents and sixteen (16) field superintendents, several matrixes were developed to establish control the companies 350+ field tradecrafts personnel.
3. Estimating – Observation of the estimating process indicated the need for revisions to optimize efforts and to improve results.
4. Business Development - By devoting approximately 20% of operation and estimating time, expansion of the company’s place in the marketplace was pursued.
5. Policies and Procedures – As a longer running internal project, an operation manual were developed. This process involved the input from all departments, to review and set in writing the expected standards of the daily operations of the company.
Results:
As a result of the above-implemented processes as well as many hours of hard work by the numerous teams of employees, the company achieved an operating profit of nearly $1 million dollars at the end of 2001.
